1. Vì sao cần second source?
Các lý do phổ biến: - business continuity; - lead time; - capacity; - geographic risk; - cost; - quality; - MOQ; - supplier dependency.
3. Requirement phải đủ rõ
Trước RFQ/sample: - material specification; - visual reference; - dimension; - color; - tolerance; - performance; - packaging; - documentation; - traceability.
Nếu requirement mơ hồ, two sources sẽ naturally drift.
4. Golden/master reference
Với appearance-sensitive material, dùng: - master swatch; - approved sample; - visual standard.
Không chỉ gửi photo nếu color/texture critical.
Nếu physical reference gửi supplier, ID và return/control cần rõ.
5. Supplier capability review
Trước sample, hỏi: - process; - capacity; - source control; - lot traceability; - QC; - change notification; - subcontracting; - lead time.
9. Hair source comparison
Check: - color; - texture; - length; - diameter/feel; - blend; - shedding behavior in process; - color processing response nếu relevant.
10. Lace source
Compare: - tone; - thickness; - stretch; - edge behavior; - knot visibility; - cutting; - durability/handling.
11. Poly/PU source
Check: - thickness; - surface; - stretch; - adhesive compatibility nếu applicable; - cut; - heat/process response; - appearance.
If chemical/adhesive interaction important, validation scope phải match use.
12. Clip/comb source
Check: - dimension; - shape; - edge; - plating; - opening force; - stitch hole; - repeated use; - comfort.
Cheap clip can create complaint if edge rough.
Assembly trial needed.
13. Elastic source
Compare: - width; - stretch; - recovery; - hand feel; - seam behavior; - aging if policy has method.
Elastic too strong/weak affects fit.
Test in cap, not strip only.
14. Packaging second source
Box supplier B can match artwork but differ rigidity.
Check: - dimension; - board; - print; - color; - fit; - stack; - transport.
Packaging validation may need partial re-run.
15. Processability
Supplier B material may require different: - cutting; - tension; - needle; - color recipe; - drying; - setup.
If process changes, total cost may erase purchase saving.
Capture operator/engineering feedback.
16. Yield impact
Measure material yield and rework.
A cheaper material with 10% more scrap is not cheaper.
Track: - input; - good output; - scrap; - rework; - cycle time.
Compare normalized.
17. First article/pilot
After component PASS, build product.
Check output CTQ.
For high-risk material, run pilot.
Do not approve bulk source from bench test only.
18. Appearance correlation
Put source A and B product side-by-side.
Use same styling/lighting.
Review buyer-facing differences.
If variation visible but within spec, decide whether customer notification required.
19. Customer approval
If material/source is customer-controlled, get approval.
Can provide: - sample; - comparison; - test report; - change reason.
Do not switch first then ask.
Contract controls.
20. Change control
Second source approval should create: - BOM alternate; - supplier list; - IQC plan; - traceability; - effectivity; - change-point.
Do not just add supplier in procurement system.
Quality master data follows.
21. Alternate code vs same code
Two approaches: - same material code + approved supplier dimension; - separate material codes.
Separate codes improve traceability but increase master data.
Choose governance deliberately.
Either way, actual source must be traceable.
22. Inventory segregation
During qualification: - sample stock; - trial stock; - approved stock; - hold.
Do not mix supplier B material into normal production before approval.
After approval, lot/source still trace.
23. Incoming inspection first lots
New source gets tightened IQC.
Define exit: - N lots pass; - no critical defect; - stable metrics.
Then move to normal/reduced if policy permits.
No indefinite tightened inspection without review.
24. Change notification agreement
Second source must notify changes: - upstream source; - process; - site; - material; - spec; - packaging.
Otherwise factory may qualify B once but B changes later.
Agreement is key for long-term equivalence.
25. Lot consistency
Qualification sample may PASS but bulk lot vary.
First 3–5 lots or defined period need trend.
Compare: - color; - dimension; - FPY; - defect.
Stability > one sample.
26. Supplier scorecard
Once live, source B enters performance tracking: - incoming quality; - delivery; - responsiveness; - CAPA; - consistency.
Second source is not “backup forever” without performance review.
Inactive source may need requalification after long gap.
27. Price comparison
Compare total: - unit price; - MOQ; - freight; - duty; - yield; - labor; - inspection; - defect; - inventory.
Landed cost + quality cost.
Do not decide on quote alone.
28. Lead time
Source B may be valuable even if slightly more expensive if lead time much shorter.
Quantify risk reduction.
But short lead with unstable quality not true resilience.
Score trade-off.
29. Capacity reservation
Backup source is useless if no capacity during crisis.
Discuss: - normal capacity; - surge; - booking; - lead time.
Business continuity requires actual availability.
30. Geographic diversification
Different country/site can reduce shared risk.
But introduces: - freight; - customs; - communication; - quality differences.
Qualification scope may need more logistics validation.
31. Tooling ownership
If source needs unique tool/mold/template, clarify ownership and control.
Duplicate tooling must correlate.
Tool revision part of qualification.
Backup source without tool readiness is incomplete.
32. Color master transfer
Color-sensitive source needs same master system.
Send controlled swatch/reference.
Check supplier lighting.
Periodic correlation may be needed.
Color drift often appears over time.
33. Subcontracting
Know if supplier B outsources.
Approved supplier name alone may hide source C.
Quality agreement should address subcontract notification.
Traceability relevant.
34. Requalification triggers
- long inactivity; - site move; - process change; - raw source change; - complaint; - material spec change; - ownership/change notification.
Define trigger in supplier control.
Not every PO needs full qualification.
35. Emergency activation
If primary source stops suddenly and B is already qualified: - confirm current status; - capacity; - material revision; - last performance; - incoming tightened check; - change-point.
Do not assume old approval still current after years inactive.
36. Dual sourcing active
If A/B both used, monitor source-specific data.
Dont pool defects so poor source is hidden by better source.
39. Ví dụ: lace second source
Primary lace L1 có lead time dài.
41. Những lỗi thường gặp
- Approve chỉ dựa quotation. - Compare material riêng mà không assemble. - Switch customer-controlled source trước approval. - Trial stock trộn vào stock good. - Không tightened IQC first lots. - Không có supplier change notification. - Bỏ qua yield và cycle time. - Backup supplier không có capacity thật. - Approval không có requalification trigger.
42. Checklist second source
1. Business reason rõ. 2. Material scope. 3. Specification/reference. 4. Supplier capability. 5. Document evidence. 6. Representative samples. 7. Material tests. 8. Process trial. 9. Assembled product. 10. Appearance correlation. 11. Yield/rework. 12. Cost/lead time. 13. Customer approval nếu cần. 14. BOM/source master. 15. IQC plan. 16. Traceability. 17. First-lot control. 18. Supplier scorecard. 19. Capacity/continuity. 20. Requalification trigger.
